The hidden curriculum of a PhD: everything doctoral students are expected to know but are rarely taught

A PhD is sold as a research project. It's actually an apprenticeship in a dozen unspoken skills nobody puts on the syllabus. Here's the curriculum you were supposed to absorb by osmosis.

Six months into her PhD, a student we'll call Priya realises something unsettling. She is doing exactly what she was told a doctorate involved - reading, designing a study, collecting data - and she is doing it well. Yet the people around her seem to be playing a different game. Her office-mate has just had an abstract accepted for a conference she'd never heard of. Someone two years ahead casually mentions "my second paper." Her supervisor, in passing, asks whether she's "spoken to anyone in the Manchester group yet," as though that were an obvious thing to have done. At her first-year review, a panel member asks what her original contribution will be, and the honest answer - I thought that was what the study was for - dies in her throat. Nobody told her that any of this was part of the job. Nobody, she comes to suspect, was ever going to.

Priya has collided with what educationalists call the hidden curriculum. The term was coined by Philip Jackson in his 1968 study Life in Classrooms and developed by Benson Snyder in a 1970 book of the same name based on his work as a psychiatrist at MIT. Snyder's observation was that alongside the formal curriculum - the syllabus, the assessments, the stated requirements - every institution runs an unstated one: the tacit rules for what actually earns success, which students must infer for themselves and which often matter more than the official version. He found MIT students devoting enormous ingenuity to decoding those rules, and suffering when they couldn't.

Nowhere in education is the gap between the formal and hidden curricula wider than in the PhD. Formally, a doctorate is a single requirement: produce a thesis that makes an original contribution to knowledge, and defend it. In practice, it is an apprenticeship in a dozen distinct professional skills - managing a supervisor, presenting at conferences, building a network, publishing, running a multi-year project, absorbing criticism, defining originality and, finally, compressing years of work into one coherent argument - that nobody puts on a syllabus, that supervisors mostly learned by osmosis themselves, and that students are silently assessed on anyway. This article is an attempt to write that curriculum down. It's for prospective doctoral students wondering what they're signing up for, and for current ones discovering, like Priya, that a PhD involves far more than conducting a study.

Why the curriculum is hidden

The doctorate's hidden curriculum isn't a conspiracy; it's a by-product of how the degree is structured. The PhD is the last major surviving apprenticeship in Western education: one novice attached to one master, learning a craft by doing it alongside them. Apprenticeship transmits tacit knowledge superbly - but only if the master makes the tacit explicit, and most supervisors were never taught to. They learned the rules by watching their own supervisors, absorbed them so thoroughly that the rules became invisible, and now genuinely cannot see that there is anything to teach. When a supervisor says "you should really go to the ESRC methods festival," they are not being cryptic; the value of the festival is so obvious to them that it doesn't occur to them to explain it.

The data bear this out. In the 2025 Postgraduate Research Experience Survey of over 35,000 UK research students, supervision was the highest-rated aspect of the whole experience - 89% satisfied - yet the single weakest supervision item was "my supervisors help me identify my development needs as a researcher," at 80%. Supervisors are excellent at responding to the work a student brings; they are noticeably worse at diagnosing what the student doesn't yet know they lack. That gap is the hidden curriculum, measured.

The stakes of not decoding it are real. Katia Levecque and colleagues' 2017 study of 3,659 PhD students in Flanders - the most cited paper on doctoral mental health - found that 32% were at risk of a common psychiatric disorder, a rate 2.43 times higher than the highly educated general population and 1.85 times higher than other higher-education students. The 2019 Nature PhD survey of 6,300 doctoral students worldwide found that 36% had sought help for anxiety or depression caused by their studies, 76% worked more than 41 hours a week, and 21% had experienced bullying - most often from a supervisor. Both studies identified the same protective factors: clarity about expectations, a functioning supervisory relationship, a sense of progress and realistic career information. In other words, the hidden curriculum is not a set of etiquette tips. Knowing it is one of the strongest predictors of finishing the degree with your health intact.

Lesson one: you manage your supervisor, not the other way round

The first unspoken rule inverts everything undergraduate education taught you. As an undergraduate, you were managed: deadlines were set, feedback arrived, meetings happened because the timetable said so. As a doctoral student, you are - in the language of the profession - the principal investigator of your own project, and your supervisor is a senior consultant whose time you must actively deploy. Students who wait to be supervised often wait a very long time; the Nature survey found that 51% of PhD students receive less than an hour of one-to-one supervisor contact per week.

What "managing up" concretely means, and what nobody tells you:

  • Diagnose their style early. As we discussed in our article on what supervisors really mean, supervisors lean towards different modes - functional, enculturating, critical, emancipatory, relational - and knowing which you have lets you ask for what you aren't getting.
  • Set the agenda for every meeting, in writing, in advance. State what you've done, what you've decided, and the two or three specific questions you need answered. Then minute the meeting and email the minutes back: "My understanding of what we agreed is…" This single habit prevents more doctoral disasters than any other.
  • Learn the difference between a supervisor's opinion and an instruction. Much supervisory speech is thinking aloud. "You might look at Bourdieu" is not a command to restructure your theoretical framework; it's a suggestion, and part of your development is learning when to decline one, politely, with reasons.
  • Understand what they can't do. They can't read unlimited drafts, can't proofread, can't guarantee a publication, and can't make your decisions. Most departments specify a turnaround time for written feedback - often two weeks or more - that students routinely fail to plan around.
  • Know the escalation routes before you need them. Every UK university has a second supervisor, a postgraduate tutor or director of doctoral studies, and a formal process for changing supervisors. Students who discover these in year three, in crisis, have paid a heavy price for not being told in year one.

Lesson two: what conferences are actually for

Priya's assumption - that a conference is where you present finished work to an audience of experts - is the formal curriculum's version. The hidden version is almost the opposite. Conferences are where the discipline happens: where you discover what people are working on two years before it's published, where the reviewer who will one day read your paper puts a face to your name, where collaborations begin, where job vacancies are mentioned before they're advertised. The talk is the admission ticket. The value is in the coffee breaks.

What this means in practice:

  • Present early and present unfinished work. Doctoral students routinely wait until their findings are "ready," which is usually the final year - far too late. A poster or a short paper in year one or two, presenting a research design or pilot results, gets you into the room, earns feedback while it's still useful, and starts the process of being known. Most fields have dedicated doctoral or early-career sessions for exactly this.
  • Pick conferences strategically. The large international congress is where the whole field gathers; the small specialist workshop is where you'll actually talk to the twenty people who work on your exact problem. Early on, the small one is usually worth more.
  • Prepare the three-sentence version of your project - what you're studying, why it matters, what you've found so far - because you'll be asked "so what are you working on?" forty times, and a fumbled answer wastes each one.
  • Ask a question in a session. It is the lowest-cost, highest-return act of academic visibility available, and almost no doctoral student does it.
  • Know the money. Conferences cost hundreds to thousands of pounds. Departments, funders and learned societies have travel funds, often underused, with deadlines that fall months before the event. Nobody will tell you to apply; you have to find out.

Lesson three: networking without feeling grubby

Many doctoral students recoil from "networking" as something transactional and faintly dishonest. The sociologist Mark Granovetter's classic 1973 finding reframes it: opportunities flow disproportionately through weak ties - acquaintances rather than close colleagues - because weak ties connect you to information your immediate circle doesn't have. Academic networking is simply the cultivation of weak ties among people who care about the same questions you do. Done well, it is indistinguishable from being a curious and generous member of a scholarly community.

The unspoken practices: email the author of a paper you found genuinely useful and say so, with one specific question - most academics receive so little such correspondence that they remember it. Join or start a reading group. Follow the debates in your field where they happen (mailing lists, disciplinary social media, preprint servers). Offer to review for a journal once you've published - editors are perpetually short of reviewers, and reviewing teaches you more about what gets published than anything else. Say yes to collaborations that fit your project and no, with grace, to those that would swallow it. And understand the reciprocity norm: senior academics help junior ones largely because someone once helped them, and they expect you to pass it on rather than pay it back.

Lesson four: the unwritten publishing timetable

Nothing in the formal requirements of most PhDs says you must publish. Everything in the hidden curriculum says you should. The academic job market runs on publications, and a candidate with two peer-reviewed papers at graduation is in a different competitive category from one with none. But the constraints nobody explains are severe:

  • Peer review is slow. Months from submission to first decision is normal; a year from submission to publication is common; two is not unusual. A paper you want on your CV at graduation must be submitted early in your final year at the latest, which means the work it reports must be done well before that.
  • Rejection is the norm. Leading journals in most fields reject 80–95% of submissions. A rejection is not a verdict on your worth or even, necessarily, your paper; it is the statistical default, and the skill is to revise and resubmit elsewhere within weeks rather than mourning for months.
  • Authorship conventions are tribal. In many sciences, the first author did the work and the last author is the senior supervisor; in economics, authors are alphabetical; in much of the humanities, single authorship is expected and co-authoring with your supervisor can look like a weakness. Get these wrong and you can misrepresent your own contribution without knowing it. Ask, explicitly, how authorship works in your field and what your supervisor expects.
  • Where you publish matters, and not in the way you'd guess. Journal prestige, disciplinary fit and open-access requirements from your funder all interact. Predatory journals - which will publish anything for a fee and can actively damage a CV - target doctoral students specifically. If a journal solicits your paper by email, be suspicious.
  • The thesis and the papers must be reconciled. Some universities permit a "thesis by publication"; others require a traditional monograph and have rules about how published material can be reused. Find out which model your institution runs before you write anything.

Lesson five: you are running a three-to-four-year project

The formal curriculum frames the PhD as research. The hidden one knows it is project management: a multi-year, single-person enterprise with a fixed budget, a hard deadline, dependencies (ethics approval, equipment, participants, archive access), stakeholders and substantial risk. Almost no doctoral student arrives with project-management skills, and very few programmes teach them.

The cost of that gap is visible in completion data. Analysis by the former Higher Education Funding Council for England found that only around three-quarters of full-time UK doctoral starters complete within seven years - and the funded period is typically three or four. Doctoral students, in other words, routinely take far longer than planned, and a sizeable minority never finish. The practices that professionals use and doctoral students aren't taught: work backwards from the submission date and build a milestone plan (ethics approved by, data collected by, first full draft by), with each stage padded by at least 50%. Maintain a risk register - what could go wrong, how likely, what's the fallback - and revisit it quarterly. Treat the annual review or upgrade viva not as an ordeal but as a project gate that forces honest re-planning. Keep a research log from day one, because the methods chapter you write in year four will depend on decisions you made in month three. And absorb the profession's most important and least-taught maxim: a finished PhD is a good PhD. Perfection is the enemy of submission, and the examiners want a competent, defensible thesis on time, not a masterpiece four years late.

Lesson six: criticism is the medium, not the message

Doctoral study exposes you to more sustained, expert criticism than almost anything else you will do. Supervisors critique your drafts; reviewers dismantle your papers; conference audiences probe your methods; upgrade panels question your entire premise. Students who arrive from a decade of being the best in the room often experience this as a shock, and the shock is compounded by the fact that nobody warns them it's coming or explains what it's for.

What it's for is this: criticism is how the discipline does quality control, and being able to metabolise it is the core professional skill the PhD exists to develop. David Carless and David Boud's concept of feedback literacy - the capacity to appreciate feedback, make judgements about it, manage the emotions it stirs and act on it - describes exactly what doctoral training is supposed to build. The tacit rules:

  • Separate the work from the self. "This argument doesn't hold" is a claim about a paragraph, not about you. It takes years to feel this, but you can act as if you feel it immediately.
  • Distinguish the three kinds of criticism. Some is correct - act on it. Some is a misunderstanding - which means your writing wasn't clear enough; fix the writing. Some is wrong - and part of becoming a researcher is learning to say so, respectfully, with reasons. Novices treat all criticism as the first kind; that's how theses lose their spine.
  • Learn the response document. Whether replying to reviewers or to an upgrade panel, the professional form is a point-by-point table: each comment quoted, each response stated, each change located. It signals seriousness, and it makes rebutting a bad point look reasonable rather than defensive.
  • Notice that harsh criticism is often a compliment. Reviewers and examiners spend their most detailed attention on work they think is worth improving. Perfunctory feedback is the worrying kind.

Lesson seven: what "original contribution" actually means

The phrase that froze Priya at her first-year review is the one every doctoral regulation contains and almost none defines. Students hear "original" and imagine a paradigm shift, then despair because their project is a careful study of one thing. The hidden curriculum's answer is much more modest and much more useful.

Estelle Phillips and Derek Pugh's How to Get a PhD - the most widely read guide to doctoral study for four decades - lists fifteen distinct ways a thesis can be original, including: carrying out empirical work that hasn't been done before; making a new synthesis of existing material; using known material to make a new interpretation; applying an established technique to a new area; bringing new evidence to bear on an old issue; being cross-disciplinary; and adding to knowledge in a way that hasn't been done before. The list's point is that originality is not rarity of insight; it's a defensible increment to what the field knows, clearly identified as such.

The examiners agree. When Gerry Mullins and Margaret Kiley interviewed thirty experienced thesis examiners for their 2002 study, they found that examiners were not looking for genius. They were looking for a demonstration that the candidate could conduct independent, critical research - and they wanted a thesis to pass. One examiner's summary gave the paper its title: "A PhD is three years of solid work, not a Nobel Prize." The practical corollary, rarely stated: write your contribution down in two or three sentences early - "this thesis contributes X to our understanding of Y, by doing Z" - and keep revising it. If you can't state it, you don't yet have it; if you can, every chapter has a job to do in supporting it.

Lesson eight: turning years of work into one argument

The last lesson is the one where all the others converge, and it is the one for which doctoral students are least prepared. For three or four years you have been doing research - reading, collecting, analysing, presenting, publishing, revising. Now you must produce a single document, typically 60,000–100,000 words, in which all of it becomes one coherent, defensible argument. This is not a matter of assembling what you've written. It is a distinct intellectual task with its own tacit rules, and the gap between "I have done the research" and "I have a thesis" is where many candidates stall for a year.

The rules, as the examiner research reveals them:

  • A thesis is an argument, not a report. Mullins and Kiley's examiners asked, of every thesis, "Is this actually research - is there an argument?" A chronological account of what you did, however diligent, fails that test. The thesis must make a claim (the contribution), and every chapter must advance it.
  • First impressions are formed by chapter two. The examiners were unanimous that they had judged the likely quality of a thesis "by the end of the second or third chapter - often by the end of the literature review," and read the rest either sympathetically or critically as a result. One put it bluntly: "It is unusual that if someone does a poor job of the literature review that they will suddenly improve." The introduction and literature review are not warm-up chapters; they are where the thesis is won or lost.
  • The golden thread. The research question stated in chapter one must be the question the conclusion answers; the gap identified in the literature review must be the gap the findings fill; the method must be justified by the question, not by convenience. One examiner in the study read the table of contents, the first chapter and then the last, "because the last chapter should take off from where the first chapter ends." Many theses fail that test because their parts were written years apart, for different purposes.
  • Sloppiness is read as a signal. Examiners named poor referencing and careless textual errors among the strongest negative indicators - "sloppiness in the text indicates sloppy research." Unfair, perhaps, but universal.
  • Critical self-assessment is expected. The examiners' final judgement rested partly on "evidence of critical self-assessment by the student": a limitations section that is honest rather than perfunctory, and a discussion that engages with what the findings don't show.
  • Write throughout, not at the end. Barbara Kamler and Pat Thomson, whose work on doctoral writing is the standard reference, argue that writing is not the recording of finished thought but the means by which doctoral thinking happens - and that candidates who postpone writing until "the research is done" have postponed the research. Draft chapters early, expect to rewrite them completely, and treat the mess as the method.

None of these rules is secret, exactly. But almost no candidate has seen a completed thesis in their field taken apart to show how it works - how the introduction sets up the contribution, how the literature review builds the gap, how the discussion stitches findings back to theory - before being asked to produce one. The curriculum nobody puts in the handbook: career reality

One final hidden lesson, because both the Flemish and Nature studies found career uncertainty among the strongest predictors of doctoral distress, and because the formal curriculum is silent about it. The Royal Society's The Scientific Century report traced the career flow of UK science PhDs and found that roughly 3.5% end up in permanent academic research posts and 0.45% become professors. The rest - the overwhelming majority - build careers outside academia, in industry, government, the professions and beyond. The figures vary by discipline, but the shape does not.

This is not a reason for despair; a doctorate is valued far beyond universities, and most PhD graduates report satisfying careers. It is a reason to treat the hidden curriculum described above as transferable. Managing a senior stakeholder, presenting to expert audiences, building a professional network, writing for publication, running a multi-year project on a fixed budget, absorbing criticism without collapsing, defining and defending a contribution, and synthesising years of work into one persuasive document - these are the skills that employers of every kind pay for. The student who learns them deliberately, rather than by accident, leaves with a doctorate and a portfolio, whichever of the two paths they take.

If you're thinking of starting: questions to ask before you do

  1. How many of this supervisor's students have finished, and how long did they take? Completion records are the best predictor of your own.
  2. What does a typical week of supervision look like - frequency, format, turnaround on written work? Ask current students, not the supervisor.
  3. What training does the department actually provide in methods, writing, publishing and career development - and is it timetabled or theoretical?
  4. What's the publishing culture here? Are students expected to publish during the PhD, and does the supervisor co-author?
  5. What conference and training funding exists, and how do students access it?
  6. Is the thesis a monograph or by publication, and what are the rules for reusing published work?
  7. Where did the last five graduates go? If nobody knows, that tells you something too.

The bottom line

A PhD is formally a research project and actually an apprenticeship in a profession - and like all apprenticeships it teaches most of its real content tacitly, through people who no longer remember that they ever had to learn it. The result is a hidden curriculum of supervision management, conference craft, networking, publishing, project management, feedback literacy, originality and thesis architecture that every doctoral student is assessed on and almost none is taught. The evidence is unambiguous that decoding it matters: the students who know what they're expected to do are the ones who finish, publish, stay well and leave with skills that travel.
